If the roll is below the difficulty then no damage.

* I added this for two reasons: (1) the attacker is trying to carve a Z, which is fairly surface damage, not kill the target and (2) there needs to be some disadvantage to trying to do a targeted attack over just plain trying to hit if the to hit roll is between the normal attack roll and the adjusted difficulty.

Is this acceptable?

I'd probably use damage as normal but have the one who tried to to carve the Z get one level of stun damage as they're shocked and dismayed by suddenly impaling someone they ment to humiliate.
